The Line Just Moved

I've been building with Claude Code for months. Writing skills, chaining agents, setting up loops that check my systems while I sleep. Somewhere in the middle of all that, I crossed a line I didn't see coming.

I wasn't using software to help me do work anymore. I was assigning work to software and reviewing the output.

That's a different thing entirely. And most people haven’t caught up to what it means.

Two Ways to Use the Same Tool

A business owner I met with last week analyzes her customers’ financial data to qualify intakes. She’s giving them a few recommendations and qualifying whether they are the right clients for her. To do this she uses a financial model in Excel and cuts and pastes key data from the docs into the spreadsheet. She was hoping Claude could extract the key information she needs from the doc for her and insert it in the spreadsheet.

I asked, “Sure, but why do you need the spreadsheet?”

“So I can do the analysis,” she logically replied.

“Claude can just do it for you. Give it the raw data/the docs and it will give you the results you ask for.

The spreadsheet is a mental crutch we humans need to see complex data and work with it. Claude just gives you the answer.”

I understand her perspective. Excel is where you do analysis. That’s the way it’s been since 1990 but increasingly it’s irrelevant.

I like to think of Claude or to be more precise an agent or skill I build with Claude as a colleague I delegate work to, not a tool I use to do work.

The Skill Nobody's Practicing

That shift (from using a tool to managing a worker) is where the real leverage lives. And it's uncomfortable. Because managing a worker requires something most business owners haven't done for their own operations: writing down how things actually work.

When you use a tool, you can keep your process in your head. You know what you mean. You fill in the gaps instinctively. But when you hand work to someone else, be they human or AI, vague instructions produce vague results. The agent that drafts your newsletter needs to know your voice, your audience, your standards. The one monitoring your competitors needs to know what matters and what doesn't.

Most businesses haven't done that work. Their processes live in people's heads, in tribal knowledge, in "you'll figure it out." The technology is ready to execute. It's just waiting on you to be clear about what you want done.

This Isn't Hypothetical

Anthropic just shipped Claude Cowork. It’s a user friendly version of Claude Code where the AI doesn't just track your tasks, it executes them. It takes a task, formulates a plan, runs steps in parallel, checks its own work, and asks you when it gets stuck. You can teach it skills specific to your business and schedule them to run on a loop, whether your sitting in front of your computer or not.

This trend is here to stay. Microsoft recently announced it is licensing the Cowork technology and bringing the awkwardly named Copilot Cowork to your 365 environment starting in May.

One Substack writer called it "a 24/7 AI employee." That's closer to right than most people are comfortable with.

The old model had three layers: the person who decides what to do, the software that tracks who's doing it, and the person who does it. Two of those three were human. Now the middle layer doesn't just track. It executes. The decider is still human. The doer? Increasingly optional for a growing category of knowledge work.

Name Your Agents

Here's the practice that keeps working for the business owners I teach: give your agents names.

It sounds silly. But naming forces you to scope. "Research Assistant" does different work than "Newsletter Editor." You stop trying to make one agent do everything, the same way you'd stop asking your accountant to run your marketing.

Names also help you remember they exist. I have agents I built weeks ago still running loops, doing work I'd otherwise forget to do.

What I'm Watching

Six months ago, I was writing prompts. Now I'm writing skills, building agent chains, and reviewing output from systems that run while I sleep. The gap between "AI assistant" and "AI worker" closed faster than I expected.

Claude Cowork has dramatically lowered the barrier for adoption by non-tech users. You’ll start seeing the evidence in a month or two and it will permanently change how we approach and structure businesses.
